I’ve written a lot about how SEO agencies work. In this article, I’ll go into detail about how to evaluate an agency’s ability to move the needle for your business.

In my previous post, I outlined a framework for evaluating SEO companies:

There are many SEO companies out there that promise results but deliver little or nothing. To avoid falling prey to these agencies, you need to separate those that can actually help from those that just make promises.

You want to find agencies that will provide clear metrics on their performance, rather than vague statements about “increasing traffic” or “improving rankings”. You also want to ensure they have good pricing clarity, specialize in your niche, have good reviews, and have some kind of evaluation period where you can try them out before committing long-term.

The best way to do all of this is to look at each potential agency through the lens of these five factors:

Client Results

Technology

Pricing Clarity

Specialization

Reviews

Each factor should be weighted differently. Here’s what I recommend:

Client Results – 25%

Technology – 20%

Pricing Clarity – 20%

Specialization – 20%

Reviews – 15%

That gives us a weighting of 25%, 20%, 20%, 20%, and 15% respectively. The total adds up to 100%.

For client results, we’re looking for documented improvements in competitive verticals. If you’re trying to get more traffic from Google, then generalist agencies who just claim to be able to “increase traffic” won’t do much for you. Instead, you want to see evidence that the agency was able to improve search visibility in a specific area. This means they should be able to show you examples of how they improved rankings in a particular industry.

When it comes to technology, we’re looking for agencies that use modern tools to analyze data. These might include things like keyword research tools, technical SEO audit tools, backlink analysis tools, etc. But don’t expect every agency to use the same set of tools. Some may prefer one tool over another depending on their needs.

Pricing clarity is important because it allows you to compare different agencies side-by-side. An agency that charges $10 per month for basic keyword optimization isn’t going to compete with one that charges $100 per month for advanced technical SEO services. So if you want to get the most value for your money, you need to know exactly what each agency offers before signing up.

Specialization refers to whether an agency focuses on a particular type of SEO work. For example, some agencies might focus on local SEO while others focus on national SEO. Others might specialize in e-commerce SEO or medical SEO. Whatever your goals are, you want to choose an agency that specializes in those areas.

Finally, reviews are important because they allow you to see what other people think of an agency. Don’t rely solely on star ratings; instead, read reviews carefully and look for patterns in what people say about an agency. Also keep in mind that not all reviews are equal; some might be fake or biased.

Now that we know what to look for when evaluating an SEO company, let’s take a look at what full-service SEO capabilities a buyer should expect from an SEO agency. And remember, AI SEO differs from traditional SEO in several ways.

AI SEO is a new type of SEO service that uses artificial intelligence to optimize websites. Traditional SEO is focused on improving keyword rankings by creating content around specific keywords. AI SEO, on the other hand, is focused on optimizing a website’s overall performance so that it appears in more search results.

Traditional SEO relies heavily on keyword research and targeting specific keywords to rank higher in search engines. AI SEO uses machine learning algorithms to identify trends and opportunities in search queries. This helps businesses reach new audiences and increase brand awareness.

Backlinks are still an important part of SEO, but link quality, topical fit, brand strength, and query type affect individual link value. While backlinks remain an important ranking factor, link quality, topical fit, brand strength, and query type affect individual link value. Backlinks still correlate with ranking strength but link quality, topical fit, brand strength, and query type affect individual link value.

AI SEO statistics show marketers adapting workflows, reporting, SERP analysis

The rise of AI has created a shift in how marketers approach SEO. A recent study found that marketers are adapting their workflows to incorporate AI technologies into their SEO strategies. According to the study, 43% of marketers are using AI for SEO tasks such as keyword research, competitor analysis, and content creation. Additionally, 79% of marketers believe that AI will change how SEO is done in the future.

Another trend seen in the study is that marketers are using AI to create more detailed reports. AI-powered tools can analyze large amounts of data quickly and efficiently, allowing marketers to make better-informed decisions. The study also found that marketers are using AI to conduct more thorough SERP analyses, which can help them understand how their content is performing in search results.

As AI continues to evolve, it’s likely that marketers will continue to adapt their workflows and reporting methods to incorporate AI technologies into their SEO strategies.

What level of investment is required to move the needle?

It depends on your budget and goals. If you’re looking for a quick win, you’ll probably need to invest less than someone who wants to build a long-term strategy.

A lot of people mistakenly believe that SEO results should appear quickly. That’s simply not true. Most SEO campaigns require four to six months before they begin to show meaningful organic growth. Many businesses hire their first SEO agency based on promises rather than verified timelines.

When choosing an SEO company, buyers should consider a variety of factors beyond just keyword rankings. One of the most important considerations is what signals the company provides to demonstrate its effectiveness. Rankings alone mean nothing without conversion tracking and revenue attribution.

Request case studies with actual traffic data, not just testimonials. Zero-click searches make sessions insufficient alone. Reports should include impressions, rank visibility, local actions, brand demand. Ask agencies about reporting frequency and KPIs tracked before signing.

The proof standards that make ranking evidence credible show what verified data looks like. Useful example records starting point, specific action, search surface, measurement method, business outcome, and limits. 6,772 impressions, average position 2.74 over 90-day Search Console window (March 24–June 22, 2026). Point-in-time screenshots document positions at a moment. Not permanent ranks. Result is meaningful only when the team documents what changed and checks against a defined goal.

Root-term difficulty and the barnacle strategy

Buyers often mistakenly believe that ranking difficulty for competitive root terms is too high to be worth the effort. In reality, there are documented alternatives to getting your own site ranked for competitive root terms. One such alternative is called the barnacle strategy.

Single-location businesses struggle to rank for root terms like "Assisted Living in Los Angeles" due to the dominance of broad-coverage sites in search algorithms. However, there's a documented alternative to getting your own site ranked for competitive root terms. One such alternative is called the barnacle strategy.

Search algorithms favor broad-coverage sites over single-location sites, making it difficult for small businesses to compete for top spots in search results. However, there's a documented alternative to getting your own site ranked for competitive root terms. One such alternative is called the barnacle strategy.

This strategy involves attaching to authoritative third-party sites that invest heavily in SEO. A site partners use to appear in search results is cited as an example.
